Before I took the lead, our organization struggled without a scalable KPI system, making it challenging to track sales and monitor performance accurately. 

Recognizing this gap, I developed a comprehensive KPI structure that now provides actionable insights for both franchisees and franchisor.

This system has transformed our organizational culture, guiding strategic decisions and becoming a central focus of the company. I invested countless personal hours into building this system because I understood its critical importance.

GROSS SALES TARGETS

I personally develop customized daily, weekly, monthly, and yearly sales targets for each franchisee, analyzing various factors to boost sales. The reports are sent nightly to all technicians, serving as their main tool for tracking progress and ensuring efficiency and profitability.

I developed an easy-to-read nightly chart that simplifies larger targets into daily sales goals. Most franchisees benefit from straightforward guidelines, avoiding the confusion of complex reports.
I maintain a detailed history of all sales goals and results, crafting targets that are both attainable and challenging for technicians. Adjustments account for seasonality, price changes, and each technician's operational nuances.
I created a layout to separate and compare sales of each individual tech within a franchise, helping narrow down and focus on specific techs needing assistance. This gives franchisees an easy way to monitor employee progress year over year.

I created a detailed system to track individual item sales and closing rates, providing weekly coaching points to over 100 technicians. This intricate and scalable report is crucial for motivating high performance and aligns with our nationwide leaderboard.

Focusing on key money-making items, this concise report is central to the entire company, providing clear, actionable insights. Used by the franchisor team and field trainers, it is a simple yet far-reaching tool for making operational decisions and training techs.
As part of the KPI system, I created instructional videos teaching techs how to sell all main benchmarked items. These videos allow techs to immediately educate themselves and correct their sales strategies based on their performance indicators.
I established separate parts sales benchmarks per region, with the flexibility to adjust for property types serviced by each tech. This ensures accurate, data-based benchmarks that are realistic yet ambitious and scalable.

I developed complex formulas to create easy-to-read charts that track sales trends, closing rates, and individual items sold per technician. These insights drive strategic decisions and help maintain a performance-driven culture.

To simplify income statements, I transformed sales data into a system of bar graphs that make trend spotting easy and resonate with franchisees. This allows for quick, informed decisions and action plans in minutes rather than days.
The KPI system integrates multiple layers, allowing comparisons of sales and closing rates across different service offerings and regions. Daily investigations and formulated data enable me to make the best possible decisions for the entire organization’s sales and growth.
Understanding long-term trends requires zooming out to look at years of data. These easy-to-read trend reports show key indicators of whether a tech is moving in the right direction, complementing other KPI systems.
